01 Make something people want ▸ 展开
The single sustainable startup advice. Most other startup concerns — fundraising, hiring, marketing, branding — become tractable once a small set of users genuinely want and use the thing. The inverse is more important than the rule itself: nothing else compensates for the absence of organic pull. A startup that has it can survive almost anything; a startup that doesn't will eventually die regardless of how well it does everything else.

02 Schlep blindness ▸ 展开
The most valuable startup ideas are hidden behind unpleasant work that founders unconsciously route around. The size of the schlep is roughly the size of the moat: anything you'd want to do but you flinch at because it would be tedious or annoying or scary is precisely the kind of opportunity others have already flinched away from. Stripe is the canonical case — payments require integrating with messy banking systems, regulatory compliance, fraud detection — but the result is enormous because almost no one wanted to do that work.

Not every painful problem is a startup opportunity. Some schleps are unpleasant because they shouldn't be solved by a startup — they require government or labor power. PG's lens systematically underweights these. Also, schlep-heavy work selects for founders with specific psychological tolerance, which can correlate with non-merit factors.
03 Live in the future and build what's missing ▸ 展开
Founders who already inhabit a near-future world — because of how they live, what they obsess over, or what jobs they've already had — see things mainstream observers miss. The best startups are obvious in retrospect because the founders were the early users of their own future. The Airbnb founders couldn't afford rent; they listed air mattresses to pay rent. They were already in the future the product addresses.

Selection bias built in. 'Living in the future' often means well-resourced, technical, urban, twenties — the lens systematically advantages founders from a narrow demographic. PG himself has been pushed back on this. Also: not all valuable products serve future-living founders; some serve people far from the technological frontier and require deliberate empathy work that 'live in the future' framing doesn't capture.
04 Default Alive or Default Dead ▸ 展开
The diagnostic question for any startup that has raised money: at current burn and current growth, does the runway end before profitability? If yes, you are Default Dead and need to either grow faster, cut burn, or raise more (each with consequences). If no, you are Default Alive and should make decisions from a position of optionality. Most founders who haven't done the math are Default Dead and don't know it.

05 Do things that don't scale ▸ 展开
In the early stage, the right move is the one that doesn't scale. Manually onboard the first hundred users. Personally deliver the product. Hand-write emails. Do what would be impossible if you had ten thousand users — because you don't have ten thousand users yet, and the data you get from doing things that don't scale is what tells you whether to scale at all. The founders who refuse to do unscalable work because 'it doesn't scale' usually never get to the point where scaling is the relevant problem.

Ask early-stage founders: what unscalable work are you doing personally? If their answer is 'we built it to scale from day one', that's a flag — they haven't talked to enough users to know what to scale. The right answer involves specific, unglamorous, manual work that most founders wouldn't touch.

There's a transition point past which doing-things-that-don't-scale becomes its own trap — the founders never let go and the company stops growing because the founders are the bottleneck. PG's framework has less to say about *when* to stop. The 'Founder Mode' (2024) doctrine partially addresses this — engage at every level — but also creates ambiguity about when delegation is correct.

Most management advice is written for non-founders running someone else's company; it actively damages founder-CEOs at scale. The Founder Mode doctrine: founders should engage at every level (skip-level meetings, hands-on customer support shifts, retain intuitive read across the entire org), not delegate themselves into 'manager mode' where they hire good people and give them room. Brian Chesky's reorganization of Airbnb is the canonical example. The doctrine is genuinely contested. Critics (Anil Dash, Charlie Warzel, Andrew Chen) argue Founder Mode glamorizes micromanagement and provides cover for abusive CEOs. The lens does not distinguish between 'founder engaged with product' and 'founder undermining the org by overriding people they hired'. PG himself has not fully addressed this critique. Use this model with awareness that it's load-bearing for some companies and damaging for others, and the line between them is exactly where the disagreement is.
